Black, I would be venturing to guess that you have the foam seals between the parts of the A/C vents starting to deteriorate on you. Normally there is some sort of seal between the tubing in the dash and the vents on the dash itself. That is more than likely where your problem lies.
Can you fix it? Shouldn't be a problem. More than likely your hardest part will be finding some black foam rubber with an adhesive backing to it. Check out the local auto parts stores and see what they have. May be beneficial to pop off a vent or two and confirm the problem. This will also give you a chance to get a piece of the rubber out to take along with you so you can get the correct size material (remember, it will be crushed slightly due to being installed, so, get slightly bigger than what you have in your hand).
I think the hardest part of this job will be accessing all the vents to replace the foam rubber. Take your time and spend some time with your baby.

Ken, you may be right. I don't know the XJ8's really well, but I figured that there is foam there at a minimum. I'm sure you see more requests for parts than I do. Atleast the vents are an easy check, unlike the flappers.
Why does this sound like a job for a 6 year old that you are willing to pay $20 to? LMAO. Have them stick their arm down the vent duct, pull off the old foam and stick on new. Granted, I doubt they could do it in the first place. Hell, I doubt I could. But, I can see it now, "Daddy, I can't get my arm out!!!!!". Now that would get expensive.

Fixed Black Foam and low air volume problem
I had the same problem and it was, indeed, the foam from the inside of the blower motor housings. There are two motors located above the foot area under the dash on each side. I was successful in removing the foam by using a “grabber”, mirror on shaft, and a flexible shaft flashlight. On the driver’s side I crouched down and looked under the dash (I removed the lower dash cover for improved visibility) and saw the opening of the recirculation door on the motor housing. Holding the mechanics extension mirror inside the opening and maneuvering it around to see any foam that was in the housing (I had to try many positions to I then used the grabber (mine has a flexible shaft with 3 fingers at the end that are controlled by pushing the end in your hand to open and releasing when you let it out, looks like one of those ice cube picker uppers) to pull out any foam. In my case the foam had clogged the blower fan blades and I had very little air flow. I did the same process on the passenger side but had to remove the lower dash cover and glove box. BTW the process was given to me by a Jaguar factory technician. Also, you might try using a vacuum to suck out the foam and that would be a lot easier, but I never tried that.
